How to tell which one you actually need

Not every failing roof needs replacing, and a contractor who says otherwise before going up there has not looked. This is roughly how we make the call on a North Jersey house.

A localised problem on a roof with life left in it. Repairing is the right economic answer and we will say so, even though replacement pays us better.
15 to 20 years, scattered problemsJudgement call
This is where an inspection earns its keep. We look at granule loss, the condition of the deck and how many repairs it has already had, then give you an honest view.
Over 20 years, or multiple leaksReplace
Repeated patching on an ageing roof costs more over five years than doing it once. Each repair is also another penetration in a surface that is already tired.
Two layers already on the roofReplace, full tear-off
New Jersey code generally limits you to two layers. Once there are two, the only route forward is a complete strip — and nobody has inspected that deck in decades.
Sagging roof line or soft deckReplace, urgently

On a replacement, the shingle is the part you choose and the least of what you are paying for. These are the lines that should appear on the quote.

Nobody can see the plywood until the old roof is off. What you want is a stated rate you have approved, not a vague allowance or an open-ended extra.
Ice and water shield coverageEaves, valleys, penetrations at minimum
Where a replacement quote most often economises. In a North Jersey winter this membrane is what stops ice-dam meltwater backing up under the shingles.

If the old roof cooked itself, replacing the surface without fixing intake and exhaust restarts the same failure with a new clock.

What drives the price of a roof replacement

Replacement is priced by the square, like a new roof, but with two extra variables that new construction does not have: what is already up there, and what is underneath it.

Layers to removeStripping one layer is straightforward. Two layers is close to double the tear-off labour and double the disposal weight, and dump fees are charged by the ton.
Roof area, pitch and complexitySteep roofs need staging and slow the crew down. Valleys, dormers, skylights and chimneys each need flashing, and flashing is where the skill and the time go.
Deck conditionThe genuine unknown. Nobody can see the plywood until the old roof is off. We photograph anything soft or rotted and price it before replacing it — it never lands on the invoice unannounced.
Ventilation correctionsIf the old roof cooked itself because it had no intake or exhaust, replacing the shingles without fixing that just restarts the clock on the same failure.
Material choiceStandard architectural shingle through to premium designer profiles or metal. On a replacement this is usually the variable with the most room in it.

You get one written price for tear-off, disposal, underlayment, flashing, ventilation and the new roof. Deck repair is the only item quoted separately, and only once you have seen photographs of it.

How to compare roof replacement quotes, including ours

This is one of the largest cheques a homeowner writes, and it is unusually easy to compare the wrong things. Price per square tells you very little on its own.

  1. Ask whether they went up on the roof

    A quote produced from the driveway or from satellite imagery has not seen the layers, the deck or the flashing. Anyone pricing a replacement should have been on it.

  2. Ask what happens when they find bad plywood

    Get the price per sheet in writing before work starts. This is the single most common place for a replacement to grow beyond its quote.

  3. Ask whether the flashing is being replaced

    New shingles against old chimney flashing is a leak waiting to happen. If flashing is not mentioned in the quote, ask why not.

  4. Ask about the ventilation

    If your old roof failed early, ventilation is a likely reason. A contractor who does not raise it is planning to re-cover the problem.

  5. Ask for licence, insurance and references from years ago

    Check the New Jersey register, ask for the certificate of insurance, and ask to speak to someone whose roof they did five years ago rather than last month.

  6. Be careful with storm-chasing crews

    After a big storm, out-of-state crews appear, quote low, and leave. If a company cannot show you a local address and a New Jersey registration, be cautious.

  7. Do not pay a large deposit up front

    Materials need ordering, so some deposit is normal. A demand for most of the money before anything starts is not, and it is the classic pattern before a crew disappears.

The first year matters most, because that is when an installation problem shows itself. After that, a good roof asks for very little.

Terms

Roof replacement terms in plain English

What the words on a tear-off quote actually mean, so you can read three of them side by side.

Tear-off
Stripping the existing roof down to the bare deck, as opposed to laying new shingles over the top of the old ones.
Overlay or re-cover
Installing a new layer over the existing roof. Cheaper, but nobody inspects the deck and New Jersey generally caps you at two layers.
Square
A hundred square feet of roof. Replacement quotes are usually priced per square, which is why two quotes are hard to compare without knowing the roof area.
Deck or sheathing
The plywood surface under everything. A tear-off is the only opportunity to see and repair it.
Ice dam
A ridge of ice at the cold eave, formed when heat escaping through the roof melts snow higher up. Meltwater pools behind it and works back under the shingles.
Step flashing
Individual metal pieces woven between shingle courses where a roof meets a wall or chimney. Should be replaced with the roof, not reused.
Starter course
The first row at the eave, bonded to seal the edge against wind uplift. Skipping proper starter strip is a common corner-cut.
Granule loss
The mineral surface washing off ageing shingles. Once it goes, ultraviolet light attacks the asphalt directly and the shingle hardens and cracks.
Pro-rated warranty
Cover that reduces in value over time. Many long manufacturer warranties are pro-rated after an initial period, so read what the headline number actually means.
Dry-in
Getting the exposed deck covered and watertight before the crew leaves for the day. No competent roofer leaves a roof open overnight.
